Full Operations Modernization Whole-Operation Engagement · Delivered on Keystone The Main Street Operator

Full Operations Modernization

The whole operation, rebuilt to run on systems instead of on you.

One done-with-you engagement: we analyze the entire operation, build the full document set into your Keystone tenant, provision and wire the connected systems, and support your team for two weeks while they put it in place. The aim is to get the daily operation off you: fewer calls routing back to you, and hours back in your week. Results depend on how your team implements, and we don’t guarantee outcomes.

engagements at a time

Two anchor prices, plus 12 months of Keystone Pro (a $1,990 value) included at every tier. Multi-site and larger engagements are scoped; full pricing below.

We take a limited number of engagements at a time so each one gets our full attention and is built around your business. Applications are reviewed in the order received. We take the ones we are confident we can move and hold the rest for the next opening.

01

What it is

One engagement that rebuilds the entire operation, not one constraint.

The Systems Sprint installs the operating layer around your single biggest constraint. Full Operations Modernization does it for the whole business: every core process analyzed and re-systematized, the strategy and culture written down, and the result stood up inside your Keystone tenant, so you finish already set up on the system, on Keystone Pro, as it launches. Done with you, over two weeks of support, not done for you.

Who this is for

A selective engagement. We take a limited number at a time.

Not the right fit if
  • You want done-for-you: someone to migrate your books, stand up your dispatch, or run the hire. Your team implements; we build the system and support them.
  • You want a "custom valuation" or a tweaked score. The engagement never touches the valuation math.
  • Revenue is under $300K, or you have no team to put the system in place.
  • You want a single fix, not the whole operation rebuilt. That is the Systems Sprint.
Built for you if
  • You run a home-services business doing $300K to $5M and you are the bottleneck for most of it.
  • You want the whole operation re-systematized, not one constraint removed.
  • You have a team that will do the implementing, with our documents and support.
  • You will commit to the analysis: an on-site visit (we travel to you, anywhere in the US) or a deep remote intake, your call.
Not sure this is the right level?
The Systems Sprint installs the operating layer around your single biggest constraint in 30 days, from $1,900. It is the lighter entry to the same ladder.

What you get

The full document set, built as live configuration in your Keystone tenant, not a PDF binder.

Everything the Systems Sprint delivers, plus three document classes it never produces. Every asset lands as live configuration inside your Keystone tenant, so the operation keeps working after we step back.

Everything the Sprint delivers, included
Decision Routing Framework

Which decisions you keep and which your team owns, written as real lines. Lands in the Decision Routing Engine.

Core Process Documents

The procedures the business runs on, written so a manager can follow them. Lands in the AI SOP Generator library.

Manager Accountability Structure

The numbers your managers own and the weekly standup you review them in. Lands in Manager Standup.

Owner Dashboard

The short list of numbers that tell you the business is healthy without you in it daily. Lands in the Weekly Owner Brief and Owner Intelligence Dashboard.

Plus three the Sprint never produces
Strategy documents

Where the business is going and the few moves that get it there, written down instead of carried in your head.

Culture documents

How the team is expected to work when you are not in the room, so the standard survives turnover.

Recommendation documents

The prioritized changes your team implements, sequenced so the first ones make room for the rest.

The valuation baseline is set from your Keystone diagnostic and tracked in the Value Tracker. Nothing is delivered that lives outside the app.

04

How the price compares

One fixed engagement, not a standing retainer.

Getting an operating system installed and the operation actually running is usually a monthly relationship: a fractional COO, a packaged operating-system implementation, a boutique overhaul. Together they span roughly $15,000 to $90,000, and they keep billing. Full Modernization is one fixed engagement: you pay once, your team implements, and the durable system is Keystone, which you keep.

Fractional COO or integrator to run the operation
$5,000–$15,000 / month, on a 3–6 month minimum (~$15,000–$90,000)
Ongoing monthly retainer
Packaged operating-system implementation, run as full-day sessions
~$36,000–$53,000 in the first year
First-year program
Boutique operations overhaul with implementation
Commonly structured around $30,000–$65,000
Project package
Full Operations Modernization: the whole operation, done with you
$9,500 remote / $12,500 on-site
One fixed engagement. No retainer. 12 months of Keystone Pro (a $1,990 value) included.

Every option above is a monthly or first-year relationship that starts higher than our one-time price and keeps billing. Ours is paid once. The durable system, Keystone, is yours to keep.

Market ranges reflect published 2024–2025 pricing for engagements that do related work (installing an operating system and helping run the operation): fractional-COO and integrator retainers, packaged operating-system implementations, and boutique operations-overhaul projects. They are illustrative of those categories, not quotes, offers, or claims about any specific firm; actual third-party pricing varies. Our prices are fixed and canonical.

05

The systems we connect

One connected operation, from quoting to payroll, wired into Keystone.

Three core systems, every engagement
  • Field operations: quoting, scheduling, dispatch, and invoicing on one system, wired into Keystone.
  • The books: connected to the same system, so job and money data move without double entry.
  • Keystone: the operating-system layer your documents live in and everything else connects to.
Additional connected systems, as the business needs them

On top of the connected core, a fixed shortlist across the systems a home-services business actually runs on: added field-operations capacity, reviews and reputation, phone and VoIP, CRM and marketing, payroll and HR. Each is installed to a standard playbook rather than improvised per client. We work from a defined shortlist, not a per-client tool hunt, and we do not build custom software for one business.

A disclosure worth stating plainly

Keystone is our own product. This engagement always sets your business up on it, and we profit when you subscribe. We recommend it because the system we build for you has to live somewhere that keeps working after we step back. But you should know our interest.

06

How it works

Done with you, never for you.

Phase 1

Analysis

  • On-site process observation, anywhere in the US: we travel to you and watch how the work actually runs. Travel is reimbursed at cost.
  • Or a deep remote intake, if you would rather keep the analysis virtual.
  • Your standard Keystone diagnostic completed once, as the display-only baseline.
Phase 2

Production

  • The full document set produced into your Keystone tenant.
  • The connected systems (field operations, books, and the chosen add-ons) wired into your Keystone tenant.
  • Reviewed with you, so the system fits how the business actually runs.
Phase 3

Implementation support

  • Two weeks of asynchronous support, text or email, while your team implements.
  • A defined end on day 15. Reasonable-efforts async, not a retainer.
  • The durable "keep going" system is Keystone itself, which you keep.

We provision the core accounts and wire the connected systems into your Keystone tenant, and we produce the documents. The hands-on implementation is your team’s: we don’t migrate your historical books, stand up your live dispatch, or run your hires.

07

Pricing

Anchored, then scoped. Not a checkout price.

Single site, remote
$9,500

A deep remote intake, done virtually. Available anywhere.

Two locations
A single step-up of $3,250 adds the second location’s analysis, documents, and setup: $12,750 fully remote, or $15,750 to $18,750 with on-site observation, set at scoping. The added on-site work is the added value: eyes on how each location actually runs. The subscription does not change, because a multi-location home-services company is one business, so it stays on Keystone Pro. Portfolio is a multiple-distinct-businesses tier, and this is not that.
Three or more
Custom-scoped. As an illustration only: about $3,250 per added location, with more of the value coming from the locations we observe in person, roughly $25,000 for a dispersed three-site engagement with on-site observation. Your quote is set after a scoping conversation and depends on the number of locations, how far apart they are, how similar their processes are, the total headcount, systems maturity, integration complexity, how much the documents need per-site tailoring, the group structure, and how far the operation is from where it should be.
Included, every tier
12 months of Keystone Pro (list $1,990), prepaid. You finish already set up on the system, ready as it launches.

The examples above are illustrative, not a quote or an offer. Final pricing is set after a scoping conversation and depends on the factors listed. Actual quotes may run higher or lower.

Lighter entry: the Systems Sprint installs the operating layer around your single biggest constraint for $1,900. That is less than many independent consultants bill for a few days, and it arrives as a finished system, not hours.

What grounds this

Data instead of hype. Honest limits instead of promises.

10 years
of BizBuySell Insight Reports, 40 reports, 2016 to 2026, real closed transactions.
1.6M+
SBA 7(a) loan records behind the valuation calibration.
1.65× to 3.5×
the owner-dependent versus owner-independent multiple spread, about $555K on a $300K-SDE business.

We don’t guarantee a business outcome. The engagement delivers a system your team implements; results depend on that implementation and on factors outside our control.

Every deliverable is a recommendation. You remain solely responsible for implementing it and for the decisions you make.

The engagement is built as a versioned method, a repeatable procedure rather than one person’s improvisation. Nothing in it computes or adjusts your valuation: the diagnostic is completed once and displayed, never reworded.

The Keystone valuation is an estimate, not a formal appraisal. It is a data-calibrated range built from the diagnostic, useful for knowing your number and what moves it. For an actual transaction, work with a certified business valuator or M&A advisor.

We do not publish testimonials or case studies until a client is thriving, has a real measured gain, and has given written consent. Until then, the data above is the proof.
